Amazon FBA vs FBM (2026): The Real Cost of Doing It Yourself
Every Amazon seller faces the same fork in the road: let Amazon handle storage, packing, and shipping (FBA — Fulfillment by Amazon), or do it yourself from your garage (FBM — Fulfilled by Merchant). We ran both methods head-to-head with real 2026 numbers, including current USPS shipping rates, so you can see exactly what "doing it yourself" costs.
The short answer
It depends on who pays for shipping. If your buyers pay shipping, FBM is dramatically cheaper: on a $25 item you pay just the 15% referral fee ($3.75) versus FBA's $7.19. But if you offer free shipping and eat the postage, FBA usually wins — its $3.44 fulfillment fee beats self-shipping a small parcel at $5.50–$8.50. Then there's the part no table captures: FBA buys the Prime badge and the Buy Box.
The worked example, the full tables, and the when-each-wins breakdown are below.
The $25 worked example, both ways
One $25 item, small standard-size (2 oz or less), 15% referral category, US, non-peak rates. FBA: 15% referral ($3.75) + $3.44 fulfillment ($3.32 + 3.5% fuel surcharge). FBM: 15% referral ($3.75) + your shipping — shown two ways, because who pays shipping changes everything.
| Cost component | FBA | FBM (buyer pays shipping) | FBM (you pay shipping) |
|---|---|---|---|
| Referral fee (15%) | $3.75 | $3.75 | $3.75 |
| Fulfillment / shipping | $3.44 | $0.00 (buyer pays) | ~$6.50 (your label) |
| Total Amazon + ship cost | $7.19 (28.8%) | $3.75 (15.0%) | $10.25 (41.0%) |
| You keep | $17.81 | $21.25 | $14.75 |
FBA fulfillment: $3.32 small standard ($10–$50 band) + 3.5% fuel surcharge = $3.44, non-peak. FBM shipping: representative ~$6.50 USPS Ground Advantage commercial label for a sub-1-lb parcel; real range $5.50–$8.50 by zone and label source. Professional plan ($39.99/mo) excluded — it applies to both equally.
The full table: $15 to $100
Same assumptions. FBA fulfillment is $3.44 through $50, then $3.71 above $50 ($3.58 + surcharge). FBM "free shipping" uses the same ~$6.50 representative label.
| Item price | FBA total | FBM (buyer pays ship) | FBM (free shipping) |
|---|---|---|---|
| $15 | $5.69 (37.9%) | $2.25 (15.0%) | $8.75 (58.3%) |
| $25 | $7.19 (28.8%) | $3.75 (15.0%) | $10.25 (41.0%) |
| $50 | $10.94 (21.9%) | $7.50 (15.0%) | $14.00 (28.0%) |
| $100 | $18.71 (18.7%) | $15.00 (15.0%) | $21.50 (21.5%) |
Percentages are total cost ÷ item price. "Buyer pays ship" assumes the buyer covers postage separately, so it never hits your margin.

The FBM column hinges on one number most beginners guess wrong: the postage. Here are real USPS Ground Advantage rates as of October 2026:
- Published commercial rates (what shipping platforms are priced from): every sub-1-lb parcel bills at the 15.99 oz rate since July 2026 — $6.93 (Zone 1) to $8.40 (Zone 8). Ounce-shaving no longer saves money at published rates.
- Negotiated platform rates (Shippo and similar, October 2026): a 4 oz parcel runs about $5.34–$6.07 and an 8 oz parcel about $5.80–$6.34 depending on zone.
- Retail counter prices start near $7.90 for the lightest parcels — never buy labels at the post office if you can avoid it.
Practical range for an FBM seller buying labels online: $5.50–$8.50 per small parcel, before the box, tape, and your time. The $6.50 used in the tables sits in the middle of that range. Heavier items climb fast — a 5 lb parcel can run $10–$14 — which is exactly where FBA's flat-ish fulfillment starts looking like a bargain.
When FBA wins
- You offer free shipping. FBA's $3.44 fulfillment undercuts a $6.50 self-shipped label by $3+ on every small order. At volume, that's the whole margin.
- You want the Prime badge. Prime-eligible listings convert measurably better — many shoppers filter for Prime only. Standard FBM listings don't get the badge (Seller Fulfilled Prime exists but demands Prime-grade metrics first).
- You compete for the Buy Box. Amazon's Buy Box algorithm heavily favors Prime-eligible FBA offers. An FBM offer at the same price usually loses it.
- Volume outgrows your garage. Packing 10 orders a day is a chore; packing 100 is a full-time job plus warehouse space. FBA turns fulfillment into a flat fee.
- Returns. FBA handles customer returns under Amazon's policies. FBM returns are your problem, your postage, your time.
When FBM wins
- Buyers pay shipping in your category. This is the big one: referral fee only ($3.75 on $25) versus FBA's $7.19. In categories where shipping charges are normal, FBM is nearly half the cost.
- Slow sellers. FBA charges monthly storage — and long-term storage penalties for inventory sitting over 365 days. A product selling two units a month bleeds storage fees under FBA; under FBM it sits on your shelf for free.
- Oversized or heavy items. FBA fulfillment fees scale brutally with size tier. A 10 lb item's FBA fee can exceed $15 while you ship it yourself for $10–$12.
- You need control. Custom packaging, inserts, hand-written notes, quality checks before dispatch — FBM lets you touch every order. FBA is a black box.
- Hazmat and restricted products. Anything with a lithium battery, aerosols, or perfumes faces FBA hazmat review and fees; FBM via ground shipping is often simpler.
The verdict framework
- 1. Who pays shipping in your category? If buyers routinely pay shipping, start FBM — it's nearly half the cost. If free shipping is the norm, FBA's $3.44 usually beats your $6.50 label.
- 2. How fast do you sell? Dozens of units a day → FBA, before fulfillment eats your life. A few units a week → FBM, and keep the storage fees at zero.
- 3. How much is the Buy Box worth to you? On competitive listings, the Prime badge and Buy Box preference can be worth more than the $3.44 fee. On unique products with no competition, nobody's taking your Buy Box anyway — save the fee.
Many sellers run both: FBA for fast-moving Prime-eligible SKUs, FBM for slow, oversized, or customized items. Run your exact product through the Amazon FBA calculator — it includes an FBA vs. FBM section with your size tier and category rate.
Rates checked October 2026: Amazon referral 15% (most categories) and FBA small standard fulfillment $3.32 + 3.5% fuel surcharge; USPS Ground Advantage commercial rates per the July 2026 rate card and October 2026 platform data. Your zone, label source, and item size move the shipping numbers — treat $5.50–$8.50 as a range, not a quote. This is a pricing aid, not tax or accounting advice. Not affiliated with Amazon.com, Inc.
FBA vs FBM questions, answered
Is FBM cheaper than FBA?
Only if the buyer pays shipping — then it's just the 15% referral fee ($3.75 on $25 vs FBA's $7.19). If you absorb shipping, FBA's $3.44 fulfillment usually beats a $5.50–$8.50 self-shipped label. See the $25 worked example.
How much does it cost to ship a small item yourself in 2026?
About $5.50–$8.50 per sub-1-lb parcel via USPS Ground Advantage commercial rates, depending on zone and where you buy the label. Retail counter prices start near $7.90. Details in real 2026 shipping rates.
Do FBM sellers get the Prime badge?
Only through Seller Fulfilled Prime, which requires proving Prime-grade delivery metrics first. Standard FBM listings show no Prime badge and convert worse than FBA offers on the same listing.
Does FBM hurt Buy Box share?
Usually yes — the Buy Box algorithm heavily favors Prime-eligible FBA offers. FBM wins it mainly when it's the only offer or meaningfully cheaper.
What is the $39.99 Amazon Professional plan and do I need it?
Amazon's monthly subscription for higher-volume sellers. It applies identically to FBA and FBM, so it cancels out of this comparison. Under ~40 units a month, the Individual plan ($0.99/item) is cheaper.
When should a seller switch from FBM to FBA?
When volume makes your time the bottleneck, when you keep losing the Buy Box to FBA competitors, or when late shipments start threatening your account health. See the verdict framework.
